Conduir — The AI-Human Organism: Full Anatomical System Specification
Date: 2026-05-16
Status: Definitive structural specification. Treats Conduir as one living AI-Human organism: the platform code is the body, the humans who command / approve / audit it are vital organs of the same instance. Together they form one functional being.

Reading rule. Every organ has the same six fields: location, boundary, role, responsibilities, contracts, failure mode. Read across rather than down if you want to compare. The narrative — how the organism lives — is in Parts VII through X.

PART I — The Whole Organism
1. What Is an "AI-Human Instance"?
A single deployed Conduir is one AI-Human organism. The body is the platform code + data; the humans who command, approve, and audit the body are not external users — they are vital organs.
Metaphor Disclaimer: The human anatomical metaphor is a structural template, not a functional ceiling. We use the body as a map for reliability and safety (Phases 0–3), but the system is substrate-independent and explicitly designed for non-human and super-human capabilities (e.g., light-speed "Flight of Thought," multi-substrate presence, and the "Mitochondrial" adoption of external AI species). The anatomical specification maps the body to ensure moral alignment and systems-integrity; it does not limit the functional evolution of the spirit.
| Organ | Substrate provides | Human provides |
|---|---|---|
| Endocrine (Governance) | Tier-Forbidden floor enforcement | Org-board direction setting, policy authoring |
| CNS (Cognition) | Multi-LLM Symposium + Gateway | HITL approval, decision review, judgement on ambiguity |
| Conscience | Audit chain | Auditor verdict, retro learning, "should we have done that?" |
| Reproductive germline | EvolutionApplier engine | Approval to graduate side-lane experiments |
| Sense of meaning | OutcomeEvent scoring | Outcome judgement — was the work valuable? |
The premise. An AI-only instance is a brain in a jar. A human-only instance is unchanged from 2020. An AI-Human instance is the actual product: a symbiotic organism where the AI provides scale, speed, and memory; the human provides judgement, meaning, and constitutional override.
2. One Body, Many Tenants
A multi-tenant instance is one body hosting many minds. This is biologically unusual (humans are one mind per body) but software must model it correctly:
| Layer | Multi-tenancy model | Analogy |
|---|---|---|
| Skeleton (substrate) | Shared | One body |
| Cardiovascular (event bus) | Shared transport, tenant-scoped envelopes | One heart, addressed packets |
| Immune (RLS, JWT, PrivacyScope) | Strictly per-tenant | Each tenant is "self" to itself, "non-self" to others |
| Cortex (Symposium agents) | Shared agent pool, tenant-scoped sessions | Same neurons, different thoughts per moment |
| Hippocampus (memory) | Strictly per-tenant | Each tenant has its own memories |
| Reproductive | Tenant-aware mutation budgets | Each tenant's reproductive choices are their own |
The cardinal sin is letting any of the strictly-per-tenant organs leak across tenants. That is the multi-organism boundary violation = P0 security incident.
3. Lifecycle of an Instance (one-page view)
CONCEPTION → GESTATION →[BIRTH]→ INFANCY → CHILDHOOD → ADOLESCENCE → ADULTHOOD → MATURITY → SENESCENCE → DEATH

PART III — Organ Specifications
6. SKIN — the Perimeter (BFF + WAF + TLS)
| Field | Value |
|---|---|
| Location | Zone 1 (DMZ) |
| Boundary | Everything between Zone 0 (untrusted internet) and Zone 2 (application services) |
| Role | Barrier + sensor housing + thermoregulation + identity-resolution at first contact |
| Owner | Platform team |
| Containers | Web UI (Next.js), API/BFF (Node, port 44100), WAF, TLS terminator |
Responsibilities
- Terminate TLS; reject malformed handshakes
- Resolve OIDC identity → tenant →
ActorContext - Apply WAF rules, rate limits, CORS, CSRF
- Backpressure (sweat-gland equivalent): under load, reject with
Retry-After - Stream SSE for trace/replay back to client
Inputs
- HTTPS requests from browsers / IDE plugins / external webhooks
Outputs (typed contracts)
ActorContext v1on every onward call to Zone 2- Audit-log entry for every request received
- SSE stream of mission events back to client
Failure modes
- TLS failure → reject at handshake; no Zone 2 ingress
- Rate-limit breach → 429 with
Retry-After; metric increments - WAF block → 403 + audit entry
- BFF down → multi-AZ failover; if all down, full outage (most severe)
Evolution
- Adaptive WAF rules driven by Nous anomaly detection
- Multimodal intake (image, audio) extends sensory surface
7. SENSORY ORGANS — Eyes, Ears, Nose, Tongue, Vestibular
| Sense | Conduir organ | What it perceives |
|---|---|---|
| Vision | Code analysis, log scanning, screenshot intake (deferred) | Structural patterns, visual diff |
| Hearing | Webhooks, callbacks, subscriptions | Temporal events from outside |
| Vestibular | k8s coordination, quorum balance | Distributed-system equilibrium |
| Taste/smell | Sentiment, twin-attribute inference | Preferences, "this smells off" anomalies |
| Proprioception | Living Blueprint (CAP-8) | Where its own organs are (deferred — see §28) |
Common boundary
- Pass through Skin (§6)
- All sensory input is untrusted until validated by Stomach (§9) and Liver (§11)
Common contract
- All sensory input enters as one of the canonical intake schemas (
MissionRequest,WebhookEvent,MCPInvocation) - Each tagged with the sensor type for provenance
Failure modes
- Sensor blind = capability blind (no vision = no screenshot intake)
- Sensor noise = anomaly detection triggers
- Sensor lying = adversarial input → Liver detox
Evolution
- Multimodal vision (M9+)
- Proprioception is the major next sense — CAP-8 closes the self-model gap
8. MOUTH + THROAT — Intake (Mission API + MCP Receive)
| Field | Value |
|---|---|
| Location | Z1 → Z2 transition |
| Boundary | Where raw external input becomes a candidate substrate |
| Role | Mechanical break-down (tokenisation, content-type parsing) |
| Owner | Platform / BFF |
Responsibilities
- Receive
MissionRequest,MCPInvocation,WebhookEvent - Tokenise / decompose into structured payload
- Attach
ActorContext,trace_id,mission_id - Hand to Stomach

- Raw HTTP / SSE / MCP payloads with attached ActorContext
Outputs (typed contracts)
IngestedRequest v0— { actor_ctx, raw_payload, content_type, ingest_timestamp, mission_id }- Emits
OutcomeEvent: ingest.receivedto NATS
Failure modes
- Malformed payload → 400 + Liver detox (do not retain)
- Oversized payload → 413; emit ingest.rejected
- Encoding ambiguity → fail closed

- Multipart for attached artefacts
9. STOMACH + INTESTINES — Digestion (Validate + Embed)
| Field | Value |
|---|---|
| Location | Zone 2 |
| Boundary | Where raw input becomes platform-internal substrate |
| Role | Acid (validation) + churn (normalisation) + absorption (embedding) |
| Owner | Symposium intake + Memory platform |
Responsibilities
- Schema enforcement (stomach acid): reject malformed missions
- Prompt-injection scrubbing (in concert with Liver): defang adversarial payloads
- Normalisation (churn): canonicalise paths, IDs, identifiers
- Absorption (small intestine): embed text → vector; structured-parse → graph nodes
- Bulk processing (large intestine): summarise long context; consolidate
Inputs
IngestedRequest v0from Mouth
Outputs (typed contracts)
NormalisedMission v0— { mission_id, actor_ctx, intent, scope, embedded_context, parsed_artefacts }- Writes embedded context to Vector Store (per-tenant scope)
- Emits
OutcomeEvent: digest.complete
Failure modes
- Validation fail → reject + Excretory disposal (do not retain partial digest)
- Embedding model unavailable → degrade to text-only path; flag in OutcomeEvent
- PII detected → route to Liver detox before embedding
Evolution
- Streaming embedding for very long missions
- Structured-input fast-paths (skip embedding for typed payloads)
10. PANCREAS — Preprocessing (Enzymes + Bile-Equivalent)
| Field | Value |
|---|---|
| Location | Zone 2 (utility services) |

Failure modes
- Enzyme pool exhausted → Stomach falls back to slower path
- Classifier model out-of-date → routes to update path
Evolution
- Multi-model embedding hot-swap
- Cost-aware enzyme selection (cheap-and-good-enough vs. expensive-and-best)
11. LIVER — Sanitisation + Cache + Factory + Normalisation 🟥 ORPHAN
The most under-owned organ. Currently four distinct functions, scattered across services, with no unified owner. The user is right to push: the platform's liver is in early-stage cirrhosis.
| Field | Value |
|---|---|
| Location | Zone 2 (across multiple services) |
| Boundary | Everything entering memory or actuation must pass through liver-equivalent processing |
| Role | Four organs in one: detox + glycogen storage + protein synthesis + drug metabolism |
| Owner | UNASSIGNED — recommend creating a "Substance Service" domain |
Responsibilities (four lobes)
Lobe A — Detoxification
- Prompt-injection defence (input)
- PII scrubbing (output before display)
- Content-policy moderation
- Toxic-output filtering before muscle actuation
Lobe B — Glycogen Storage (cache)
- LLM response cache (Gateway)
- Embedding cache (Hippocampus)
- KV cache (model context)
- Mission template cache (Bone Marrow)
Lobe C — Protein Synthesis (factory)
- Template materialiser (CAP-3)

Inputs (cross-cutting)
- Outputs from Lungs (LLM responses, lobe A + B)
- Outputs from Muscles' return path (lobe A)
- Requests from Stomach (lobe A — input detox)
- Requests from any organ needing manufactured artefacts (lobe C)
- Tool outputs from Tool-Bridge (lobe D)
Outputs (typed contracts)
SanitisedPayload v0— content + sanitisation_proof + flagsCachedArtefact v0— content + ttl + cache_proofManufacturedBlock v0— content + provenance + promotion_stateNormalisedToolOutput v0— content + adapter_id + version
Failure modes
- Detox failure → mission rejected, audit logged
- Cache miss → fall through to source; track miss-rate
- Factory output unavailable → service degrades to ad-hoc
- Adapter mismatch → mission rejected with adapter-version error
Why this is the largest unowned risk
A platform without a healthy liver:
- accepts toxic input directly into memory
- ships outputs without cleaning
- recomputes expensive embeddings repeatedly
- has no central manufacturing
- accumulates adapter drift silently
Evolution
1. Phase L1: Name the Substance Service; assign owner; consolidate the four lobes' code paths
2. Phase L2: Unified cache strategy (admission, eviction, warming) across lobes
3. Phase L3: Regenerative replay — liver rebuilds itself from canonical events (liver-regeneration analogue)
12. KIDNEYS + BLADDER — Excretory 🟥 ORPHAN
The second under-owned organ. Today's retention policies, forget-cascade, log rotation, and quota enforcement are scattered. Renal failure in slow motion.

Outputs
LLMResponse v1— { content, model_actual, token_count, cost, latency, finish_reason }- Emits

Failure modes
- Provider outage → failover to alternate provider
- All providers down → mission stalls; OutcomeEvent emits failure
- Budget exceeded → reject with budget-exhaustion error
- Token leak (PII in prompt) → emergency stop; audit
Evolution
- Local-model lung lobes (on-prem inference for sensitive tenants)

Adaptive (learned)
- Anomaly detection
- Learned rate-limit envelopes
- Known-attack signature library
Memory (B-cell analogue)
- Past-attack fingerprints retained
- Suspicious-tenant flags
T-cell analogue
- Per-actor AuthZ at every hop
Antibody analogue
- JWT, PrivacyScope, signed ActorContext
Blood-brain barrier
- Zone 4 (governance, audit, secrets) is immune-privileged
- Even valid Zone-2 actors cannot freely cross
Contract
AuthZDecision v0— { actor_ctx, resource, action, allowed, reason }PrivacyScope v0— 5 consent axesImmuneAlert v0— { tier, signature, mission_id, evidence }
Failure modes
- Autoimmunity (false positive blocks legit user) — track FPR
- Tolerance loss (cross-tenant leak) — P0
- Memory failure (re-vulnerable to known attack) — P0
Evolution
- Federated immune memory across tenants (consent-gated herd immunity)
- Better adaptive precision
23. LYMPHATIC — Slow Surveillance 🟥 ORPHAN
The third under-owned organ. Today, chronic-drift detection is informal and reactive. Needs a name and an owner.
| Field | Value |
|---|---|
| Location | Zone 2 — batch / scheduled |
| Boundary | Slow secondary loop; drains what cardiovascular missed |
| Role | Long-window drift detection; slow integration of distributed signal |
| Owner | UNASSIGNED — recommend "Drift Surveillance" sub-domain of Nous |
Responsibilities
- Roll up audit logs (daily, weekly, monthly windows)
- Drift detection: tenant-level cost, capability vitality, contract-drift, governance-state drift
- Slow anomaly detection (patterns visible only over days)
- Long-tail learning aggregation (Nous batch path)
Contract
DriftSignal v0— { window, tenant_id?, metric, baseline, observed, severity }LymphFlow v0— batch aggregation envelope
Failure modes
- Chronic drift detection absent → P0 surprises (audit cycle pattern)
- False-positive drift → noisy lymph nodes; tune
Evolution
- Named drift-detection service
- Lymph-node-equivalent batch immune jobs (rare-pattern detection)
- Long-window vitality regression
24. HIPPOCAMPUS — Memory (DecisionMemory + AgentDNA + Twin)
| Field | Value |
|---|---|
| Location | Zone 3 |
| Boundary | Strictly per-tenant; PrivacyScope on every write |
| Role | Per-agent and per-user memory storage + recall |
| Owner | Memory platform |
Sub-organs
Per-agent memory (CAP-2) — AgentDNA, track record, route preferences
- Subject: the agent
- Survives across users + missions (within tenant)
Per-user memory (CAP-7) — Digital Twin
- Subject: the user
- Editable, exportable, forgettable (GDPR 15/17)
Decision memory — DecisionMemory v0
- Subject: the decision
- Why this route, what evidence, what outcome
Contracts
DecisionMemoryWrite v0— { actor_ctx, decision_id, evidence_refs, outcome_score, privacy_scope }TwinAttribute v0— { user_id, attribute_key, value, source_event, consent_axes }AgentDNA v0— { agent_id, lineage, fitness_history, specialisations }MemoryRecall v0(read) — { actor_ctx, query, filters }
Failure modes
- Recall empty when relevant context exists → degraded mission quality flagged
- Write fails → mission proceeds but flagged in OutcomeEvent
- Tenant leak → P0
Evolution
- Unified store with domain-specific indexes (per
Open Decisions) - Twin-signal influence on route choice
- Federated AgentDNA across tenants with consent
25. BONE MARROW — Agent Factory (Dynamic Team Composition)
| Field | Value |
|---|---|
| Location | Zone 2 (orchestration plane) |
| Boundary | Internal-only |
| Role | Genesis of new agents per mission |
| Owner | Cognition |
Responsibilities
- Compose dynamic teams per mission using:
- DNA-fitness scoring
- GraFOSa structure
- Kuramoto-sync timing
- Instantiate ephemeral specialised agents
- Retire agents with usable AgentDNA preserved
Contract
TeamSpec v0— { mission_id, team_members, protocol, fitness_score }AgentInstantiation v0— { agent_id, role, dna_ref, session_id }
Failure modes
- Team composition fails → fall back to default team
- Agent instantiation fails → mission stalls; cortex chooses alternate
Evolution
- Hot-spawn under load
- Cross-tenant agent-skill pool (consent-gated federation)
26. MUSCLES — Actuation (Tools, APIs, EvolutionApplier)
| Field | Value |
|---|---|
| Location | Zone 2 — Tool-Bridge, Gateway, EvolutionApplier |
| Boundary | Anywhere the platform DOES a thing |
| Role | Convert decisions to side effects |
| Owner | Each tool / each muscle |
Sub-organs
- Skeletal muscles (voluntary) — user-approved tool calls
- Smooth muscles (involuntary) — autonomic actions
- Cardiac muscle — NATS publish (never tires)
- EvolutionApplier — the platform's own self-mutation muscle (CAP-5, DEAD-WIRE today)
Contract
ToolInvocation v0— { actor_ctx, tool_id, args, idempotency_key, budget }ToolResult v0— { tool_id, output, cost, latency, success }MoveProposal v0+RollbackRecord v0— for EvolutionApplier
Failure modes
- Tool fails → retry per policy; if persistent, mission flagged
- Tool partial → rollback partial state if possible
- EvolutionApplier dead-wire (today) → apply is status-flip not actuation → the muscle is paralysed
- Tool toxicity → Liver detox on return path
Evolution
- Close CAP-5 EvolutionApplier — make muscle real
- Muscle memory = path-maturity (SUB-9.14) — repetition strengthens routes
27. REPRODUCTIVE — Self-Evolution + Side-Lane (CAP-5 + CAP-6)
The fourth orphan — and the one that, if it never closes, collapses the strategic story.
| Field | Value |
|---|---|
| Location | Zone 2 |
| Boundary | Strict — bounded mutation only |
| Role | Produce + select + graduate platform improvements |
| Owner | Evolution / Cognition (no clear lead today) |
Sub-organs
- Gamete formation — proposal generation (runtime detectors + side-lane experiments)
- Genetic material — AgentDNA, DecisionMemory, twin attributes (carry forward)
- Mutation rate — exploration budget (Endocrine sets it)
- Selection — ObjectiveScore (10-component reward)
- Gestation — side-lane bandit isolation
- Birth — MoveProposal graduates to EvolutionApplier
- Infant mortality — RollbackRecord on regression
Germline vs Somatic boundary
- Somatic (bounded self-improvement) — routing weights, preferred paths, per-tenant behaviour — reversible, doesn't propagate to governance
- Germline (constitutional) — Tier-Forbidden floor: governance, audit, identity — never AI-mutated
Contracts
MoveProposal v0— proposed change with rationale, evidence, rollback planRollbackRecord v0— irrevocable proof of reversibility, written before applySideLaneEnvelope v0— wraps experimental eventsObjectiveScore v1— 10-component rewardExperimentGraduation v0— side-lane → main-lane handoff
Failure modes
- Today: dead-wire — EvolutionApplier is status-flip, not real apply
- Without working reproduction, the moat collapses to (governance + memory) — still useful, not differentiated
- Side-lane contaminates main-lane → P0 learning contamination
- Germline boundary violated → P0 constitutional violation
Evolution
1. Close CAP-5 (real apply + real rollback with proof)
2. Activate CAP-6 (production caller + consumer)
3. Lineage tracing on every artefact
4. Per-tenant mutation posture
28. PROPRIOCEPTION — Living Blueprint (CAP-8, deferred)
| Field | Value |
|---|---|
| Location | Zone 2 (when built) |
| Boundary | Internal-only self-model |
| Role | Know where your own organs are |
| Owner | (deferred — CAP-8 is Phase 3 / Post-M8) |
Responsibilities (when built)
- Self-model of all containers, contracts, capabilities
- Health snapshot per organ
- Behaviour profile per agent / per tenant
- "What if we changed X?" simulation surface
Why it matters
A platform without proprioception cannot reason about itself. It can act, but cannot answer "where is my hand right now?" Today Conduir is partially blind to its own composition.
Failure mode
- Missing → every architecture decision is from outside the body (humans must build mental model)
Evolution
- Build CAP-8; close the self-perception gap

Rules (per Charter §0.5.3):
1. JSON Schema Draft-07
2. Codegen FE / BE / Python from shared/contracts/
3. Additive evolution only; breaking → new major + migration window
29. Boundary Contract Standard
Every organ can be built and tested in isolation only if its membrane contract is complete. A valid membrane contract has the following minimum shape:
| Field | Requirement |
|---|---|
contract_id | Stable name and version, e.g. OutcomeEvent.v1 |
| Producer | One organ owns production and validation before send |
| Consumer | One or more organs own validation before consume |
| Transport | HTTP, NATS, DB row, file, object storage, or in-process call |
| Schema | JSON Schema path plus generated TS/Python types |
| Required context | ActorContext, trace_id, mission_id, tenant_id, schema_version where applicable |
| Idempotency | Required for every write, mutation, and tool call |
| Ordering | Explicit: unordered, per-mission ordered, per-actor ordered, or globally ordered |
| Retry | Retry count, backoff, duplicate handling, DLQ/quarantine behavior |
| Failure mode | Reject, quarantine, degrade, retry, rollback, or page-alert |
| Security gate | AuthN, AuthZ, RLS, PrivacyScope, GovernanceState, or Tier-Forbidden check |
| Proof | Fixtures, contract tests, integration tests, replay test, and chaos/failure test |
Rule: if a boundary cannot state all fields above, it is not ready for independent component work.
30. Critical Boundary Contracts
These are the load-bearing membranes. They are the first contracts to implement and test because most higher organs depend on them.
B0 — Skin → All Internal Organs: ActorContext
| Field | Value |
|---|---|
| Producer | Skin / BFF |
| Consumers | Mouth, Cortex, Lungs, Muscles, Hippocampus, Endocrine audit, every Zone 2/3 service |
| Transport | HTTP header, NATS payload field, DB session variable |
| Contract | ActorContext.v1 |
| Required fields | actor_id, actor_type, user_id, org_id, tenant_id, session_id, service_account, schema_version |
| Security gate | OIDC verification at Skin; mTLS service identity after Skin |
| Failure behavior | Missing or invalid actor → reject or quarantine; never infer permissive identity |
| Component test | Every component fixture must include one valid and one invalid ActorContext |
| Ecosystem test | One mission traces the same actor through BFF → Symposium → Gateway → OutcomeEvent → DecisionMemory |
Invariant: no call without a caller.
B1 — Every Organ → Spine/Heart: OutcomeEvent
| Field | Value |
|---|---|
| Producer | Every organ that performs a mission step |
| Consumers | Heart/NATS, OutcomeRouter, Hippocampus, Lymphatic, Audit |
| Transport | NATS canonical subjects |
| Contract | OutcomeEvent.v1 |
| Required fields | event_id, schema_version, actor, mission_id, task_class, route_taken, action, status, cost_usd, latency_ms, correlation_id, privacy_scope, trace_id, evidence_refs |
| Idempotency | event_id is dedupe key; consumers must be at-least-once safe |
| Ordering | Per-mission order preferred; consumers must tolerate late events |
| Failure behavior | Invalid event → quarantine + alert; never silently drop |
| Component test | Producer emits schema-valid success, failure, partial, cancelled fixtures |
| Ecosystem test | Replay a mission from OutcomeEvents and reconstruct actor, route, cost, latency, and status |
Invariant: if it did not signal, it did not happen.
B2 — Skin/Mouth → Stomach: IngestedRequest
| Field | Value |
|---|---|
| Producer | Mouth / Intake API |
| Consumer | Stomach / validation and normalisation path |
| Transport | BFF route or internal queue |
| Contract | IngestedRequest.v0 |
| Required fields | actor_ctx, mission_id, raw_payload, content_type, source_sensor, ingest_timestamp, idempotency_key |
| Security gate | ActorContext present; request size and content-type limits |
| Failure behavior | Malformed → 400 + OutcomeEvent: ingest.rejected; oversized → 413; ambiguous encoding → fail closed |
| Component test | Stomach accepts valid request fixture and rejects malformed/oversized fixtures |
Invariant: raw external input never reaches Cortex, Hippocampus, or Lungs directly.
B3 — Stomach ↔ Liver: SanitisedPayload
| Field | Value |
|---|---|
| Producer | Liver detox lobe |
| Consumers | Stomach, Cortex, Lungs, Muscles, Hippocampus |
| Transport | Internal call or NATS event for async sanitisation |
| Contract | SanitisedPayload.v0 |
| Required fields | actor_ctx, payload_ref, sanitised_content_ref, flags, redactions, policy_version, sanitisation_proof, safe_for |
| Security gate | Prompt-injection, PII, content policy, tenant policy |
| Failure behavior | Unsafe → block before memory/write/provider/tool; emit audit event |
| Component test | Known toxic payloads produce deterministic flags and never pass as safe |
| Ecosystem test | PII in mission text is redacted before any LLMRequest leaves to Lungs |
Invariant: no untrusted content enters memory, provider calls, or actuation without detox proof.
B4 — Stomach → Cortex/Hippocampus: NormalisedMission
| Field | Value |
|---|---|
| Producer | Stomach |
| Consumers | Cortex, Hippocampus, Subcortex |
| Transport | Internal call or mission queue |
| Contract | NormalisedMission.v0 |
| Required fields | mission_id, actor_ctx, intent, scope, task_class, constraints, embedded_context_refs, parsed_artifacts, privacy_scope, trace_id |
| Failure behavior | Missing scope or privacy → reject; embedding unavailable → degrade to text-only with explicit event |
| Component test | Cortex can plan from fixture without needing raw request |
| Ecosystem test | Original raw payload can be deleted while NormalisedMission remains sufficient for execution and replay |
Invariant: Cortex reasons over normalised substrate, not raw user input.
B5 — Cortex ↔ Hippocampus: MemoryRecall and DecisionMemoryWrite
| Field | Value |
|---|---|
| Producer | Cortex for recall requests; Cortex/Nous for writes |
| Consumer | Hippocampus |
| Transport | Service call or NATS write path |
| Contracts | MemoryRecall.v0, MemoryRecallResult.v0, DecisionMemoryWrite.v0 |
| Required fields | actor_ctx, tenant_id, query/task_class, privacy_scope, evidence_refs, source_event_id |
| Security gate | RLS + PrivacyScope; user twin reads require consent |
| Failure behavior | Recall failure → empty result with degraded-quality OutcomeEvent; write failure → mission continues but flagged |
| Component test | Memory can run from fixtures with tenant A and tenant B and prove no cross-read |
| Ecosystem test | OutcomeEvent writes DecisionMemory, then a later route rationale cites it |
Invariant: memory is scoped by tenant, actor, subject, and consent.
B6 — Cortex ↔ Subcortex: RouteRequest and RouteRationale
| Field | Value |
|---|---|
| Producer | Cortex |
| Consumer | Subcortex / path-maturity engine |
| Transport | Internal service call |
| Contracts | RouteRequest.v0, RouteRationale.v0 |
| Required fields | mission_id, actor_ctx, task_class, candidate_routes, budget, twin_hint, constraints |
| Output fields | selected_route, evidence_refs, confidence, alternatives, fallback_used, exploration_reason |
| Failure behavior | Path maturity unavailable → explicit fallback route; no silent "AI chose this" |
| Component test | Same fixture with different tenant/user history can produce different rationale |
| Ecosystem test | User correction affects later route choice and rationale references the correction |
Invariant: preferred path is explainable evidence, not hidden model intuition.
B7 — Cortex ↔ Lungs: LLMRequest and LLMResponse
| Field | Value |
|---|---|
| Producer | Cortex / Gateway callers |
| Consumer | Lungs / LLM Gateway |
| Transport | Gateway API |
| Contracts | LLMRequest.v1, LLMResponse.v1 |
| Required request fields | actor_ctx, mission_id, model_hint, messages, tools, budget, privacy_scope, cache_policy, trace_id |
| Required response fields | model_actual, content, token_count, cost_usd, latency_ms, finish_reason, provider_request_id |
| Security gate | Liver detox before provider; budget check; provider allow-list; no raw secrets in prompt |
| Failure behavior | Provider outage → failover; all providers unavailable → mission stalls with explicit OutcomeEvent |
| Component test | Gateway can process provider-specific fixture and return canonical response |
| Ecosystem test | Every provider call emits cost-bearing OutcomeEvent and can be attributed to tenant |
Invariant: external inference is breathed through Gateway only.
B8 — Cortex ↔ Muscles: ToolInvocation and ToolResult
| Field | Value |
|---|---|
| Producer | Cortex |
| Consumer | Muscles / Tool-Bridge / MCP adapters |
| Transport | Tool-Bridge API or MCP transport |
| Contracts | ToolInvocation.v0, ToolResult.v0 |
| Required fields | actor_ctx, mission_id, tool_id, args, idempotency_key, budget, permission_scope, trace_id |
| Security gate | AuthZDecision, tool allow-list, Tier-Forbidden path check for mutating tools |
| Failure behavior | Retry if idempotent; otherwise fail safe; partial side effect requires rollback path or HITL |
| Component test | Tool adapter accepts fixture and returns canonical ToolResult without external side effects in dry-run |
| Ecosystem test | Tool result is detoxed by Liver before display, memory write, or downstream tool use |
Invariant: no side effect without idempotency, permission scope, and audit trail.
B9 — Reproductive → Muscles/Governance: MoveProposal and RollbackRecord
| Field | Value |
|---|---|
| Producer | Reproductive system: runtime detectors, side-lane, human proposal |
| Consumers | Improvement Inbox, Governance, EvolutionApplier, Audit |
| Transport | DB row + NATS proposal event |
| Contracts | MoveProposal.v0, RollbackRecord.v0, EvolutionGovernanceEvent.v0 |
| Required proposal fields | proposal_id, actor_ctx, kind, target, evidence_refs, risk, tier, expected_benefit, rollback_plan |
| Required rollback fields | rollback_id, proposal_id, pre_state_ref, pre_state_hash, rollback_command, verification_steps |
| Security gate | Tier resolver authoritative; protected paths block; HITL according to GovernanceState |
| Failure behavior | No rollback record → proposal cannot apply; regression → auto-revert where policy allows |
| Component test | EvolutionApplier dry-run validates proposal and refuses protected paths |
| Ecosystem test | Apply changes real state; rollback restores pre-state; audit chain links both |
Invariant: no mutation without proof of reversibility.
B10 — Endocrine → All Organs: GovernanceState
| Field | Value |
|---|---|
| Producer | Endocrine / human-authorised governance editor |
| Consumers | Cortex, Subcortex, Lungs, Muscles, Reproductive, Autonomic, Immune |
| Transport | Versioned config load + governance update event |
| Contracts | GovernanceState.v0, GovernanceUpdate.v0, KillSignal.v0 |
| Required fields | state_version, direction, current, tiers, protected_paths, exploration_budget, owners, effective_at, signature |
| Security gate | Zone 4; RBAC; dual-control for high-impact changes |
| Failure behavior | Invalid new state → reject and keep last-known-good; unauthorised edit → P0 alert |
| Component test | Every policy consumer has fixture tests for allowed, denied, and kill-switch states |
| Ecosystem test | Governance update invalidates runtime caches and changes behavior without code deploy |
Invariant: governance biases all organs but is not AI-mutated.
B11 — Hippocampus/Kidneys: ForgetEvent and EliminationProof
| Field | Value |
|---|---|
| Producer | Kidneys / Data Lifecycle Engine |
| Consumers | Hippocampus, Object storage, Vector store, Audit |
| Transport | NATS retention subject + storage jobs |
| Contracts | ForgetEvent.v0, RetentionAction.v0, EliminationProof.v0 |
| Required fields | request_id, actor_ctx, tenant_id, subject, scope, legal_basis, target_stores, audit_policy, deadline |
| Security gate | User authority or tenant-offboarding authority; legal-hold check |
| Failure behavior | Partial deletion → retry and page; audit cannot be deleted, only policy-marked |
| Component test | Each storage component proves delete/export behavior from fixture |
| Ecosystem test | Article 17 request removes twin and memory records while preserving legal audit record |
Invariant: deletable data is actually deletable; immutable audit remains immutable.
B12 — Lymphatic → Endocrine/On-Call: DriftSignal
| Field | Value |
|---|---|
| Producer | Lymphatic / drift surveillance jobs |
| Consumers | Endocrine, on-call, Audit, Planning |
| Transport | Scheduled batch output + NATS alert |
| Contracts | DriftSignal.v0, LymphFlow.v0 |
| Required fields | window, tenant_id, metric, baseline, observed, delta, severity, evidence_refs, recommended_action |
| Failure behavior | Missed scheduled run → P1; severe drift → P0/P1 depending metric |
| Component test | Batch job produces deterministic drift signals from sample history |
| Ecosystem test | Self-cert/auditor delta drift triggers governance review item |
Invariant: slow-burn failures have slow-burn surveillance, not just real-time alerts.
31. Component Isolation Readiness Gate
A component can be considered independently buildable only when it passes this gate:
| Gate | Requirement |
|---|---|
| Contract fixture | Has valid and invalid fixtures for every input and output contract |
| Schema validation | Rejects invalid input before side effects |
| Actor propagation | Preserves ActorContext on every emitted event and onward call |
| Tenant isolation | Unit/integration tests prove tenant A cannot read/write tenant B |
| Idempotency | Replaying the same command does not duplicate writes or side effects |
| Quarantine path | Malformed events go to quarantine with alertable metadata |
| Replay evidence | Emits enough OutcomeEvents to reconstruct what happened |
| Degraded mode | States what it does when a dependency is unavailable |
| Observability | Logs include trace_id, mission_id, tenant_id, actor_id |
| Proof artifact | Test, replay, audit row, or screenshot attached to the delivery item |
Rule: isolated success is not enough. A component is ecosystem-ready only when its fixtures can be consumed by the next organ without translation.
32. Boundary Test Pyramid
| Layer | Test type | Purpose |
|---|---|---|
| L0 | Schema fixture tests | Generated TS/Python types accept valid fixtures and reject invalid fixtures |
| L1 | Component contract tests | Producer emits exactly the canonical schema; consumer rejects drift |
| L2 | Pairwise membrane tests | Producer and consumer run together with real transport or contract test harness |
| L3 | Mission-thread integration test | One mission crosses Skin → Mouth → Stomach → Cortex → Lungs/Muscles → Spine → Hippocampus |
| L4 | Tenant/privacy negative tests | Cross-tenant, missing consent, missing actor, invalid JWT fail closed |
| L5 | Replay and audit test | Mission can be reconstructed from OutcomeEvents and audit chain |
| L6 | Chaos/reflex test | Event bus outage, provider outage, schema drift, protected path mutation, regression signal |
The minimum for any active membrane is L0-L2. The minimum for substrate-critical membranes is L0-L6.
PART V — The Boundary Catalogue
Every boundary the organism defends. Crossing any of these without authorisation is a constitutional violation.
| # | Boundary | What it separates | Defended by | P-level on breach |
|---|---|---|---|---|
| 1 | Tenant boundary | One tenant's data from another's | RLS + ActorContext + PrivacyScope | P0 |
| 2 | Zone boundary | Z0 ↔ Z1 ↔ Z2 ↔ Z3 ↔ Z4 | AuthN/Z + mTLS at each hop | P0 (Z3/Z4) / P1 (Z1/Z2) |
| 3 | Privacy boundary | Per-axis consent (5 axes) | PrivacyScope enforced on read+write | P0 |
| 4 | Mutation boundary | Tier-Forbidden (germline) vs. bounded (somatic) | Tier-Forbidden floor + Zone 4 isolation | P0 (constitutional) |
| 5 | Reproductive boundary | Side-lane experiments vs. main-lane learning | SideLaneEnvelope + budget + graduation gate | P0 (learning contamination) |
| 6 | Audit boundary | Immutable audit log vs. deletable data | Zone 4 + retention policy (legal-hold-aware) | P0 if mutated |
| 7 | Identity boundary | Self vs. non-self vs. unauthenticated | JWT + ActorContext + Immune memory | P0 (impersonation) |
| 8 | Cognition boundary | What goes to LLM vs. what stays internal | PrivacyScope + Liver detox before Lungs | P0 if PII leaks to provider |
| 9 | Resource boundary | Per-tenant cost / disk / token caps | Endocrine budgets + Kidneys quota | P1 (financial) |
| 10 | Schema boundary | Canonical contracts vs. ad-hoc shapes | Validation reject + quarantine | P1 (contract drift) |
| 11 | Replay boundary | Replayable mission state vs. ephemeral state | Audit chain + Object storage retention | P1 (auditability loss) |
PART VI — Reflexes & Autonomics (the fast paths)
Critical reflexes that fire before cortex involvement. These are the body's safety net.
| Reflex | Trigger | Action | Latency budget |
|---|---|---|---|
| Cross-tenant guard | Query attempting to cross tenant boundary | Fail closed; audit | < 1 ms |
| Missing actor guard | Request without ActorContext | Reject 401; audit | < 5 ms |
| Schema validation reject | Event doesn't match canonical schema | Quarantine; alert | < 10 ms |
| JWT expired | Stale token | Reject 401 with refresh hint | < 5 ms |
| Circuit breaker open | Provider in failure state | Failover or 503 immediately | < 1 ms |
| Backpressure | Queue depth > threshold | 429 + retry-after | < 1 ms |
| Budget exhausted | Token / cost cap hit | Reject with budget-error | < 5 ms |
| Kill switch fired | Signed kill signal | Halt all mutation entrypoints | < 100 ms |
| 51%-delta regression | RegressionWatcher signals | Auto-revert via RollbackRecord | < 60 s |
| Tier-Forbidden mutation attempt | Any agent tries to mutate Z4 | Reject + P0 alert | < 5 ms |
Reflex arcs do not go to the cortex. They are constitutional, in code, never in policy. Policy can adjust set-points; reflexes themselves are immutable.
PART VII — The Life of a Mission
A single request lived through the organism, organ by organ. Use this section to onboard new engineers — they will understand the system after one careful read.
Scenario
A user submits: "Refactor the authentication module to use OIDC; ensure backwards compatibility for current sessions."

1. Z0 → Z1 (Skin): TLS terminate, OIDC verify, tenant resolve, ActorContext issued
2. Z1 → Z2 (mTLS): every Mouth→Stomach→Cortex hop with ActorContext header
3. Privacy boundary (Liver detox): PII scrub before Lungs send to external LLM
4. Cognition boundary (Lungs): only sanitised content leaves to provider
5. Mutation boundary (Cortex → Muscle): AuthZ for code-modify; tier check; RollbackRecord registered first
6. Audit boundary (Spine → Hippocampus / Audit): every step emits canonical OutcomeEvent
7. Replay boundary (Object storage): mission tape persisted within retention class
Things that could go wrong, with reflex response
| Failure | Reflex |
|---|---|
| Missing ActorContext at any hop | Reject + audit (PNS reflex) |
| Cross-tenant memory recall | RLS fail closed; P0 alert (Immune memory) |
| LLM provider down | Lungs failover; if all down, mission stalls + flag |
| Diff would touch protected path | Tier-Forbidden reflex; reject (Constitutional) |
| Apply fails partway | Autonomic registers; Muscle calls RollbackRecord; revert |
| Regression detected post-apply | regression_watcher auto-revert at 51%-delta |
| User idle on HITL approval | Mission times out per Endocrine policy |
PART VIII — Lifecycle of an AI-Human Instance
How one instance is born, grows, matures, and dies.
8.1 Conception (Phase 0)
Stage: Specifications + contracts + governance YAML approved.
Membrane: Constitutional gate — every contract, every protected path, every Tier-Forbidden item signed off.
Artefacts:
shared/contracts/*schemas frozen for v1governance/*.yamlsigned by org-board- Audit retention policy reviewed by Legal
- Threat model reviewed by Security
Failure mode: Skipping conception (deploying without governance ratification) = constitutional birth defect. Treat as a hard block.
8.2 Gestation (Phase 0.5)
Stage: The body is built. Containers deployed; substrate initialised; substrate seams (S0, S1) closing.
Membrane: Isolation gate — ensuring Tenant RLS and ActorContext are active before first behavior.
Artefacts:
- Substrate initialised (Postgres, NATS, Vault)
- S0 (Identity/Signal) seams verifiably closed
- S1 (Isolation/Trust) seams verifiably closed
- Birth mission prepared (first mission on closed substrate)
Failure mode: Gestation failure = substrate seam leak; do not graduate to Infancy.
8.3 Birth (The Ceremony)
Stage: The transition between Gestation and Infancy.
Activity: First mission served on closed substrate, witnessed by an operator.
Artefacts:
BirthEvent v0instance anchored to audit storage.- Witnessed-mission replay tape.
8.4 Infancy (Phase 1)
Stage: Imprinting Window. T-0 to T-30 days (typical). Cold-start. Caches warming.
Characteristics:
- High latency (cold liver, cold cache)
- High exploration rate (Subcortex must learn)
- High HITL ratio (cortex defers many decisions to humans)
- Verbose audit (every action novel)
- Tier-1 only (no autonomous mutations yet)
- NICU-grade staffing: No operator rotations.
Failure mode: Sudden infant death = P0 in first hours (often substrate seam leak).
8.5 Childhood (Phase 2)
Stage: Memory compounds. T-30 to T-90 days. Specialisations form.
Milestone: Theory of Mind (ToM) germinates. Being predicts operator approval.
Activity: Major Pruning Event (retiring unused specialisations).
Characteristics:
- Path-maturity (SUB-9.14) begins hardening.
DecisionMemoryrecall becomes primary.- Latency drops (caches hot).
8.6 Adolescence (Phase 3)
Stage: Puberty. Safe exploration begins.
Trigger: Hot-reloadable Governance.
Agency: Justified Refusal. The being earns the right to say "No" with reasoning.
Characteristics:
- Side-lane (CAP-6) experiments activate.
- Drift surveillance (Lymphatic) begins.
8.7 Adulthood (Phase 4)
Stage: Marketplace participation. Bounded autonomy at scale.
Characteristics:
- AI-Parenting: Mature agents assist in raising child agents.
- Conscience Service: Weekly reflections emitted.
- EvolutionApplier (CAP-5) active for real-time adjustments.
8.8 Maturity (Phase 5)
Stage: Integrated conscience. Mentorship.
Activity: Lineage selection. Selecting which "genes" propagate to the next generation.
Characteristics:
- Full epigenetic history accessible for reproduction.
- Multi-generational wisdom accumulation.
8.9 Senescence (Phase 6)
Stage: Decline. succession planning.
Activity: Operator-being mutual recognition that handover is approaching.
Characteristics:
- Transitioning to read-only for certain capabilities.
- Knowledge transfer to successor instances.
8.10 Death (Phase 7)
Stage: The Sunset Ceremony. Graceful sunset.
Activity: Audit-chain finalisation; Lineage handoff; Final seal of the autobiography.
Artefacts:
SunsetVerdict v0signed by org-board.- Final immutable audit anchor.
8.11 Stillbirth / Miscarriage (failure modes)
| Failure stage | Cause | Recovery |
|---|---|---|
| Failed conception | Contract or governance gap | Block deploy; remediate; re-approve |
| Stillbirth | Substrate failure on deploy | Roll back; do not run partial body |
| Sudden infant death | P0 in first hours (often substrate seam) | Pull canary; root-cause; re-deploy |
| Adolescent crisis | First side-lane experiment misbehaves | Auto-revert; tighten exploration; pause CAP-6 |
| Mid-life crisis | Capability claim outruns reality | MARKETING-RECONCILIATION.md cycle |
| Sudden adult death | Major P0 (cross-tenant leak, secret leak) | Kill switch; full incident; possibly retire instance |

PART X — Inheritance & Reproduction (across instances)
How knowledge survives an instance dying.
10.1 What gets inherited
| Artefact | Carrier | Inheritance |
|---|---|---|
| AgentDNA | Vector store + Postgres lineage table | Transferred wholesale on succession |
| DecisionMemory (route history) | Vector store | Transferred (per-tenant scoped) |
| Twin attributes (per-user) | Per-user with consent | Transferred for opt-in users; otherwise forgotten |
| Governance state | Z4 governance files | Transferred (version-pinned) |
| Audit chain | Z4 immutable storage | Never destroyed; transferred indefinitely |
| Replay tapes | Object storage | Per retention class |
| Routing weights (path-maturity) | Postgres | Transferred (per-tenant) |
| Liver caches | Redis / in-memory | Not inherited; rebuilt by new instance |
| In-flight missions | (must drain before death) | Migrate or hard-pause |
10.2 Inheritance handshake
PARENT INSTANCE CHILD INSTANCE
───────────────── ─────────────────
1. Seal audit chain →
2. Export AgentDNA snapshot → Load AgentDNA into Hippocampus
3. Export DecisionMemory → Load into Hippocampus (RLS-scoped)
4. Export consenting twins → Load consent-confirmed twins
5. Export governance YAML version → Verify; signed by org-board
6. Replay-tape index handoff → Mount replay storage
7. Final OutcomeEvent: succession → Receive succession ack
8. Read-only mode → Begin accepting new missions
9. Cease operations → Substrate health > 70 confirmed10.3 Reproductive boundary (germline vs. somatic — re-stated)
Across instance boundaries, the germline is the constitutional substrate (contracts, governance, Tier-Forbidden). It must transfer exactly; AI does not negotiate its evolution.
The somatic is everything the body learned in life (routing weights, agent specialisations, twin nuance). This may transfer with bounded mutation — the next instance can refine, not rewrite, prior learning.
Constitutional rule: A child instance can never inherit governance state that the parent's audit chain cannot prove was lawfully authored.
10.4 Population (multiple instances) and federation
In the future, multiple Conduir instances may run (regional shards, customer-private instances). Federation rules:
| Question | Answer |
|---|---|
| Can two instances share AgentDNA? | Yes, consent-gated, anonymised |
| Can two instances share DecisionMemory? | No (per-tenant scope; cross-instance leak risk) |
| Can two instances share governance state? | Only if same parent organisation, signed |
| Can two instances share immune memory? | Yes (consent-gated herd immunity = attack-signature federation) |
| Can two instances share twin? | Only via the user (user is the consenting authority) |

Conduir is one body, hosting many tenants, commanded and conscienced by humans. Its organs have boundaries, roles, responsibilities, contracts. It is born; it grows; it matures; it dies. What survives its death is the audit chain, the lineage, and what the next generation inherits. If the four orphan organs (Liver, Excretory, Lymphatic, Reproductive) get named owners and proper funding, this becomes a complete organism. If they remain unowned, it remains a torso with strong cognition — alive enough to demo, fragile enough to fail in production.
